When discussing KOL promotion, clients often ask first: “Can we find someone with hundreds of thousands of followers?” A post with many views, a store visit, an enquiry and a purchase are different outcomes. With a limited SME budget, first decide whether the partnership should build awareness, bring people into a store or test a new product.
Large, mid-sized and small creators can all work well;there is no follower-count threshold that is best for every brand. Some teams use 5,000–50,000 followers as a working range for micro-KOLs or KOCs, but platforms have no single standard definition. Food, skincare, fitness and events each call for different creator profiles.
01 / More followers does not mean better fit: check the audience
If you sell local fitness classes but a creator's audience lives overseas or follows them only for comedy, even 500,000 followers may bring few potential customers to your studio. A smaller creator who covers fitness habits in Hong Kong may reach people much closer to your target market.
Do not assess followers alone. Ask for shareable audience data and check at least:Location, age mix, recent views and engagement, whether comments show real discussion, and whether the creator's usual content naturally fits the brand.A partnership feels more credible when viewers already trust that creator on the subject.
Example: a newly opened Hong Kong skincare shop
List your customers' locations, ages and common skin concerns. Then find creators whose usual content covers skincare, whose audiences are in Hong Kong, and who can clearly show the product in use. Give them common product facts, claims that must not be exaggerated and filming boundaries, rather than making everyone recite the same ad script.
02 / Big KOLs are useful, but not automatic sales machines
A major KOL can introduce a brand to many people quickly, which may help a launch, brand campaign or large event. But if the goal is immediate store visits, one burst of exposure may not be enough. Without the right product, reason to buy, location and next step, high view counts are hard to turn into business outcomes.
For sales-focused work, consider a unique offer code, group-buy arrangement or commission. Agree in advance on offer costs, returns, reconciliation, expiry and content usage rights. An offer code measures only some actions. It does not mean all other brand impact is zero, nor that every order came from one creator.
Build transparency into the brief
If a creator receives payment, gifts or other benefits, the content should disclose the commercial relationship and use the platform's required labels or disclosure tools. Genuine experiences are more valuable over time than posts disguised as independent recommendations.
03 / Test different angles with five to ten creators
If the budget allows, consider several micro-KOLs with different styles but relevant audiences instead of putting everything behind one creator.“Five to ten” is a campaign-planning example, not a promise of higher conversion than one large partnership. The angles matter more: one creator may focus on price, another on the experience, and another on the route to the store.
Space out publication. Posting everything on one day can overwhelm the team and hide which angle worked. Two or three waves let you adjust later content based on initial comments and enquiries. Agree on hosting, product readiness and delivery dates before signing.
04 / What tells you whether the partnership worked?
Set one primary objective and a consistent record for each partnership before work starts. For store visits, note what source customers mention. For enquiries, track identifiable links, offer codes or creators named by customers. Views, saves and comments help explain how content was received.
- Does the audience match the brand's target location and needs?
- Does the content show real use rather than simply reading selling points?
- Have you counted fees, products, filming and hosting costs together?
- How will you record enquiries and sales against a comparable baseline?
Cost per thousand views alone should not decide success: 10,000 irrelevant views may be worth less than 100 people ready to buy. Equally, a few positive comments are not proof of success. Put goals, costs and observable actions in one table to improve the next partnership.
